Your clients are asking for more video content. You know you should be charging for it. But you’re stuck in a delivery bottleneck.
Do you take the plunge and hire a full-time videographer, or do you continue outsourcing to freelancers?
In 2024, the answer might have been a toss-up. But following the recent UK Budget changes for 2025, specifically the rise in Employer National Insurance contributions, the math has fundamentally shifted.
I’m going to break down the honest numbers for you. No fluff, just the financial reality of running a video department in Edinburgh today, so you can decide which model protects your margins.
First, let’s look at who you are trying to hire.
Most agencies want a “Middleweight Videographer.” Someone who can:
Communicate with the client and create concept and storyboard.
Light and film interviews (cinematography).
Do good editing (Premiere/DaVinci).
Do a bit of Motion Graphics.
Colour grade and mix audio.
In the industry, we call this person a “Unicorn.” They exist, but they are rare, and they are expensive. If you hire a junior to save money, you (the Agency Owner) end up becoming the Creative Director, checking their work frame-by-frame. You haven’t bought capacity; you’ve bought yourself a management job.

Let’s look at the P&L. Many agency owners look at a £30,000 salary and think, “Okay, that’s £2,500 a month. If I sell two videos, I break even.”
This is “Napkin Math,” and it kills profit margins. Here is the “Agency Math” for a mid-level videographer in Edinburgh in 2025:
Base Salary: £35,000 (You won’t get a self-sufficient shooter/editor for less).
Employer NI (2025 Rates): The rate has risen to 15%, and the threshold has dropped to £5,000. That means you pay 15% on £30,000 of their earnings. That’s £4,500 straight to HMRC.
Pension (3%): £1,050.
Recruitment Fee (15%): £5,250 (unless you have time to sift through 200 CVs yourself).
A videographer without gear is just a person standing in your office. To charge premium agency rates, you cannot shoot on an iPhone or a webcam.
Camera Kit (Sony FX6/FX3 level + Lenses, Lights, Mics): starting at £12,000 (amortised over 3 years = £4,000/yr).
High-Spec Editing PC/Mac Studio: £3,500 (amortised over 3 years = £1,166/yr).
Software (Adobe Teams, Frame.io, Music Licensing, AI tools): £1,500/yr.
Insurance (Kit + Liability): £500/yr.
This is where the model usually breaks. An employee is paid for 260 days a year. After holidays, sickness, and bank holidays, they are available for ~220 days. However, no creative is 100% billable. Between internal meetings, rendering time, and “creative block,” a healthy utilisation rate is 70%.
If you don’t have 40 hours of video work every single week, you are paying for “Dead Time.”
£55,000+ (before you’ve sold a single video).
To make a healthy 20% agency margin, that staff member needs to generate £275,000 in revenue. Do you have £275k of video work guaranteed in your pipeline right now?
The alternative is the White Label Partnership.
In this model, you don’t hire a person; you hire a “Video Department” on demand. You partner with a specialist production company (like Strength in Motion) that wears your team’s t-shirt (metaphorically, sometimes literally).
When you use a White Label partner, your fixed costs drop to £0. You move from a Fixed Cost model (salary) to a Variable Cost model (COGS).
Scenario: Client wants a Brand Film.
Your White Label Cost: £2,000.
Your Price to Client: £3,500.
Your Gross Profit: £1,500.
You made £1,500 without buying a camera, paying National Insurance, or managing an employee’s holiday request.
The biggest risk with in-house staff is bandwidth.
In-House: If you land three big projects in one month, your one videographer drowns. The quality drops. You miss deadlines. You can’t scale up without hiring another person (another £50k risk).
White Label: We scale with you. Need two crews on the same day? Done. Need a drone pilot and a sound engineer? We draft them in from our roster. You have infinite capacity without the overhead.
| Feature | In-House Videographer | White Label Partner |
| Fixed Overhead | £4,500+ per month (Salary + NI + Seat) | £0 |
| Skillset | Limited to one person’s abilities | Access to Directors, DPs, Drone Pilots, Animators |
| Equipment | You buy and insure it (£12k+ Capex) | Included in the fee (Cinema-grade kit) |
| Capacity | Capped at 40 hours/week | Elastic (Scale up/down instantly) |
| Profitability | Loss-making until ~70% utilisation | Profitable from the very first project |
| Management Time | High (HR, 1:1s, training) | Low (Briefing and approval only) |
I’m not saying you should never hire. There is a specific tipping point where bringing it in-house makes sense.
You should hire full-time when:
Volume is Critical: You are producing daily social content (TikToks/Reels) where speed matters more than production value.
Frequent Consistency: You need someone to film the CEO in the office every Tuesday morning.
Revenue Stability: You are consistently spending more than £5,000/month on freelancers for low-complexity work.
If you are below that threshold, or if your clients demand high-end “Netflix-grade” production values (Brand Films, Case Studies, TV Commercials), hiring a junior/mid-weight in-house shooter is often a false economy. They won’t have the kit or the experience to deliver that premium look, and you’ll end up outsourcing the big jobs anyway.

The fear agencies have with outsourcing is simple: Will they steal my client? Will they embarrass us?
This is why Strength in Motion operates differently from a typical freelancer. We work as your Invisible Partner.
We adopt your brand: On set, we are “The Video Team from.”
Protect your data: Full white-label asset delivery.
Handle the headache: You don’t need to know what a LUT or a Codec is. You just send us the brief, and we deliver the asset ready for you to invoice.
Let our expert Edinburgh team handle 100% of the logistics, production, and file delivery. You just focus on the strategy.
In 2025, the agencies that win won’t be the ones with the biggest headcounts; they will be the ones with the most agile business models.
By shifting video production from a fixed overhead to a variable cost, you protect your cash flow, increase your margins, and unlock the ability to say “Yes” to any project, no matter the size.
